Collecting ideas and sort more and more of them out in order to get the solution at the end,
this in the picture is indicated as the only remaining arrow. But in my case I would like to use
this picture in order to emphasise leadership during such processes.
The leader of the project, in the end, is the responsible person for the whole project. Therefore
he or she wants to do his job as good as possible. The more ideas in the beginning, the better

the chance that there is one very good idea among them. But the more ideas in the beginning,
the more ideas must be sorted out, because in the end only one solution is possible or asked
for. And sometimes the best idea is not the most obvious one and probably needs some more
analysis to see that. It is up to the leader, to keep track of this whole process (in his/her own
interest) in order to get the best result out of this process: especially not to loose track in the
great number of possibilities. In order to achieve these goals, it is important to be open for
every idea which the group offers, in order to get every possible and probably good idea.
Otherwise it could appear that the group is losing some peoples interest and motivation
because the leader is not listening to their ideas.
Another challenge for the person who leads the group is to select effective solutions / ideas at
the first gate. Therefore he or she might know some good strategies to indicate and sort out
bad ideas at the gate. And again, keeping motivation high because some people might get
angry when their (in their eyes good idea) is sorted out. Probably follow some ideas after gate
1 a little bit further, because it might be one or two good solutions among them which might
be not to obvious in the beginning. Here the challenge is to keep the group together and not
get lost and separate the groups in several different kinds of ideas and solutions too early or
too late.
At another time, it needs sorting out at gate two in an effective way and try to focus every
single person in the group on the now only idea in order to make this idea as good as possible.
In this stage motivation is needed at a very high level, to achieve the best solution of the only
remaining idea. This is a hard challenge because normally the group is already working
together for a longer time and there have been many trap doors of losing motivation along this
way. For example the aforementioned collecting ideas challenges the motivation of the group
already at a high level. If the leader makes big mistakes in the beginning it is getting mire and
more complicated for him, as well as for the group to keep the motivation and achieve an
acceptable result at the end..
5. Conclusion
Putting all this things together we can see that it is a really big challenge to organize a
certain group in a good way. There is no really correct way. There are always different
ways to go through which are more or less effective. The problem we can see here is that

the leader itself is normally no person who has already all the skills needed to solve the
task (or lead correctly), but he himself is changing and learning during the whole process
as well (Leadership Circle). In addition to this, the problem itself is difficult and very
complex in most cases. Especially when there are different kinds of strong regulations and
borders the group has to take care of.
The challenge for a leader in every single step of the Problem Solving is very high. In this
last paragraph I would like to make this challenge clear by using examples.
If the motivation is low, the productivity of the group is low as well. Then it is up to the
leader to try to bring new motivation into the process to get the work done. Therefore he
or she will concentrate more on the motivational side. On the other hand, if the group is
working very good and has a huge amount of motivation, it might be the problem to keep
the different smaller groups together and synchronise the solutions of the group. In this
case the leader is probably more concentrating on communication between groups and
members in order to keep everybody at an equal information level. In this example we
already can see that depending on the group, task and process, the challenge the leader has
to face, is changing. Sometimes it is changing several times during the same step of the
process. Additionally not only the mentioned possibilities are possible. Every possibility
in between these two mentioned extremes are possible as well. Here comes a new level of
challenge into the whole story: The observation. The leader needs to see this change,
otherwise he or she can not react correctly to the changing situation. If the motivation was
high, but now is changing to a low level, the leader has to see that and react to this new
